BACU & HEMA: transitie naar naadloze samenwerking met EDI

Over BACU

BACU is een familiebedrijf met een rijke historie. In meer dan 120 jaar is deze industriële bakker uitgegroeid tot de grootste banketbakkerij van Nederland en levert dagelijks brood en banket aan meer dan 1.000 Jumbo en HEMA winkels verspreid over het land.

Om u een idee te geven van de schaalgrootte: wekelijks maken 900+ medewerkers van BACU voor meer dan 1.500.000 mensen gebak en bakken zij meer dan 1.400.000 broodjes. In de Koningsdagweek bereidt BACU een indrukkwekkende 2.500.000 oranje tompoezen! Het is dan ook niet gek dat het bedrijf afhankelijk is van een vlekkeloos EDI-proces om die immense productie en leveringen in goede banen te leiden.

De uitdaging

Na de (gedeeltelijke) overname van HEMA door Jumbo, kreeg BACU de mogelijkheid om de voormalige HEMA bakkerijen over te nemen. Deze overname betekende bijna een omzetverdubbeling voor het bedrijf: BACU zag hiermee de omzet stijgen van 80mln naar 150mln euro.

De HEMA bakkerijen waren tot op dat moment onderdeel van HEMA en draaiden op dezelfde systemen als de retailorganisatie. Omdat BACU een zelfstandige onderneming is, heeft het sinds dag 1 de ambitie gehad om de processen en systemen om te zetten naar de uniforme standaard binnen BACU.

Met deze beslissing was het streven om afscheid te nemen van SAP, waar de HEMA bakkerijen mee werkten, en over te gaan naar een combinatie van AFAS (financiële software) en FOBIS (ERP software), waar BACU al jarenlang naar tevredenheid mee werkt.

Volgens afspraak met HEMA kon BACU maar een beperkte tijd doorwerken met SAP voordat het over moest naar de eigen systemen. Daarnaast was het ‘verbouwen met de winkel open’ en wilde BACU de medewerkers van de overgenomen bakkerijen niet langer in onrust laten zitten dan noodzakelijk was. Werk aan de winkel dus!

De oplossing

Bovenstaande uitdaging hield in dat de systemen en processen van de HEMA bakkerijen opnieuw opgetuigd moesten worden.

Om die uitdaging te lijf te gaan schakelt BACU de hulp in van twee partijen:

  • FTI consulting om het project te leiden aan de IT-kant met Samir Belhadj in de rol van projectleider.
  • OMS International om het EDI berichtenverkeer tussen BACU en HEMA op te tuigen en in goede banen te leiden.

De keuze voor OMS was een gemakkelijke vertelt Erik Weerts, CFO bij BACU:

“We hadden al ervaring met OMS International in onze samenwerking met Jumbo. De samenwerking met OMS is ons zo goed bevallen dat wij op geen enkel moment hebben overwogen om dat met een andere partij te doen”.

Voor BACU is het van cruciaal belang dat het primaire proces continu blijft doorlopen, dit was daarom een randvoorwaarde van het project, licht Samir van FTI consulting toe:

“De business continuïteit mocht niet lijden. De winkels mochten zo min mogelijk merken dat er op de achtergrond een hele grote verandering gaande was. De productie en levering naar HEMA moest te allen tijde vlekkeloos doorlopen”.

OMS dacht hierbij actief mee over hoe een vlekkeloos proces eruit ging zien. Samen met Samir en BACU kwam OMS tot een efficiënt EDI berichtenproces. Een proces dat voorzien is van de juiste checks en meldingen, zodat er tijdig actie ondernomen wordt wanneer er iets niet loopt zoals het hoort.

Erik Weerts licht toe wat hij waardeert aan de samenwerking met OMS:

“OMS kenmerkt zich door een flexibele houding en hun wendbaarheid. Zelfs als we ze op zondag nodig hebben of last minute aanpassingen hebben, staan ze voor ons klaar. Ook denken de OMS consultants op een proactieve manier mee bij de inrichting en durven ze ons een spiegel voor te houden wanneer dat nodig is. In hun expertrol zetten zij jarenlange ervaring bij andere klanten in om ons verder te helpen. De rol als cruciale business partner vervullen zij goed.”

Support & beheer

Juist omdat continuïteit zo cruciaal is voor BACU kiest het bedrijf ervoor om de support en beheer uit te besteden aan OMS International. Erik licht toe hoe hij tot die keuze kwam:

“Er zijn veel schakels waar een order doorheen moet voordat iemand aan de band een appeltaart gaat maken. Daarbij komt ook: de orderstroom van HEMA naar BACU vind in de nacht plaats. Dan ligt bij ons in principe iedereen nog op één oor.

Als er dan een kink in de kabel komt met de uitwisseling van berichten, dan moet er direct actie ondernomen worden. Dat is de meest voorname reden dat we gekozen hebben voor managed services van OMS: zo weten wij dat ons primaire proces altijd doorloopt.

OMS begrijpt dat dit onze core is, onze lifeline. Wanneer er onverhoopt een hickup plaatsvindt in de orderstroom dan gaat er bij OMS direct een alarmbel af. Dat betekent dat er actie wordt ondernomen en iemand uit zijn bed wordt gebeld om het alsnog in goede banen te leiden.”

Dat dit hard nodig was bleek op een bewuste vroege ochtend, vertelt Samir van FTI Consulting:

“We hebben een keer meegemaakt dat we om 5 uur ‘s ochtends geen orders binnenkregen van HEMA. Bij OMS kregen we direct een capabele consultant aan de lijn. Dit was geen 1e lijn medewerker die het probleem moet doorzetten naar een andere afdeling, wat je bij andere partijen nog wel eens meemaakt, maar een deskundig en adequaat persoon die het probleem ook direct wist op te lossen. Dat is wat OMS kenmerkt: mensen met inhoud die direct schakelen wanneer dat nodig is. Het zijn jongens die begrijpen wat ze doen en ze zijn bereikbaar wanneer het nodig is”.

Het resultaat

Het belangrijkste resultaat voor BACU is bereikt: definitief afscheid van de processen en systemen van HEMA en een gedegen proces, volgens de BACU standaard, dat de continuïteit van de productie en levering garandeert.

HEMA schiet dagelijks op winkelniveau hun orders naar BACU. Dit zet het productie en leveringsproces bij BACU in gang, waarbij de HEMA bakkerijen individueel geïnformeerd worden over wat er die dag precies wordt geleverd. Ook het facturatieproces verloopt volledig automatisch.

“Zeker omdat het om dagvers voedsel gaat in grote aantallen, is het van cruciaal belang dat onze producten tijdig en volledig geleverd worden aan onze klanten. EDI is de perfecte communicatieoplossing om dat proces te ondersteunen. Zonder EDI zijn wij daarin nergens”, aldus Erik Weerts

BACU & HEMA: transition to seamless collaboration with EDI

About BACU

BACU is a family business with a rich history. In more than 120 years, this industrial bakery has grown into the largest pastry bakery in the Netherlands, supplying bread and pastries daily to more than 1,000 Jumbo and HEMA stores across the country.

To give you an idea of the scale: every week, 900+ BACU employees make pastries for more than 1,500,000 people and bake more than 1,400,000 rolls. During King’s Day week, BACU prepares an impressive 2,500,000 tompouces (typical Dutch pastry)! Not surprisingly, the company relies on a flawless EDI process to manage that immense production and deliveries.

The challenge

After the (partial) acquisition of HEMA by Jumbo, BACU had the opportunity to take over the former HEMA bakeries. This takeover meant almost a doubling of sales for the company: BACU saw sales rise from 80 million to 150 million euro.

Until then, the HEMA bakeries were part of HEMA and ran on the same systems as the retail organization. Since BACU is an independent company, it has had the ambition from day 1 to convert the processes and systems to the uniform standard within BACU.

With this decision, the aim was to phase out SAP, which the HEMA bakeries were working with, and switch to a combination of AFAS (financial software) and FOBIS (ERP software) which BACU had been working with satisfactorily for many years.

As agreed with HEMA, BACU could only continue working with SAP for a limited time before it had to switch to BACU’s systems. Also, BACU did not want to leave the employees of the acquired bakeries in turmoil any longer than necessary. So there was a lot of work to be done!

The solution

This challenge meant that the systems and processes of the HEMA bakeries had to be redesigned. To meet this challenge, BACU enlisted the help of two parties:

  • FTI consulting to lead the project on the IT side with Samir Belhadj in the role of project manager.
  • OMS International to set up and manage the EDI messaging between BACU and HEMA.

The choice to work with OMS was an easy one says Erik Weerts, CFO at BACU:

“We already had experience working with OMS International in our cooperation with Jumbo. We appreciated the collaboration with OMS so much that we did not consider working with another party at all.”

It is crucial for BACU that the primary process runs continuously, so this was a requirement for the project, says Samir of FTI Consulting:

“Business continuity was not to suffer. The HEMA stores needed to be as unaware as possible that a very big change was going on in the background. Production and delivery to HEMA had to run smoothly at all times.”

OMS was actively involved in determing what a flawless process would look like. Together with Samir and BACU, OMS came up with an efficient EDI messaging process. A process that has the right checks and notifications, so that timely action can be taken when things are not going as they should.

Erik Weerts explains what he appreciates about the partnership with OMS:

“OMS is characterized by a flexible attitude and their agility. Even if we need them on Sundays or have last minute adjustments, they are there for us. The OMS consultants also think along proactively in design the process and they dare to hold up a mirror to us when necessary.

In their expert role, they use years of experience with other customers to help us along. They fulfill the role as a crucial business partner very well.”

Support & management

Precisely because continuity is so crucial for BACU, the company chooses to outsource support and management to OMS International. Erik explains how he came to that choice:

“There are a lot of steps that an order has to go through before someone on the production line starts baking an apple pie. In addition, the order flow from HEMA to BACU takes place at night, when everybody is asleep.

If there is a hitch in the exchange of messages, action must be taken immediately. That is the main reason why we chose Managed Services from OMS: so we know that our primary process always continues to run.

OMS understands that this is our core, our lifeline. When an unexpected hickup occurs in the order flow, OMS is immediately notified. This means action will be taken and someone will be called out of bed to solve the problem.”

That this was sorely needed became clear on one deliberate early morning, says Samir of FTI Consulting:

“We experienced once that at 5 a.m. we didn’t receive any orders from HEMA. At OMS, we immediately got a capable consultant on the line. This was not a 1st line employee who had to transfer the problem to another department, which you sometimes experience with other parties, but an expert and adequate person who knew how to solve the problem immediately.

That’s what OMS is all about: people with substance who are willing to shift gears when needed. They know what they are doing and are available when you need them.”

The result

The most important result for BACU is achieved: the final farewell to HEMA’s processes and systems and a thorough new process according to the BACU standard that ensures continuity of production and delivery.

HEMA sends its orders to BACU on a daily basis. This triggers the production and delivery process at BACU, where the HEMA bakeries are individually informed of exactly what will be delivered that day. The invoicing process is also fully automated.

“Especially because we deal with large quantities of fresh food every day, it is critical that our products are delivered to our customers on time and in full. EDI is the perfect communication solution to support this process. Without EDI, we are nowhere,” says Erik Weerts.
